Every quote a brand receives can feel like a black box. The number arrives, the brand negotiates, and neither side has walked through the underlying reasons the number is what it is. This guide breaks clothing manufacturing cost into the ten variables that actually move it up or down. There are no prices in this article. There is only the factor itself, the direction of its impact, and the practical guidance a brand can apply to design decisions before requesting a quote. Understand these ten and every quote conversation becomes easier.

1. Fabric Weight and Type

Impact direction: upward with weight and with speciality composition.

Fabric is the single largest input in most garments. Weight (measured in GSM) directly determines how many grams of fabric each unit consumes. A 220 GSM tee uses far less fabric than a 400 GSM hoodie. Composition matters as much as weight. Pure cotton, cotton polyester blends, French terry, brushed fleece, sherpa, ribbing and heavyweight jersey all sit at different cost tiers. Organic and recycled compositions carry additional fiber premium. Specialty knits (interlock, waffle, pique) add cost through slower knitting speed at the mill.

Design implication: fabric weight decisions should be intentional. Not every tee needs to be 220 GSM. Not every hoodie needs to be 400 GSM. The right weight for the target season and price point matters more than picking the heaviest option available.

2. MOQ and Order Size

Impact direction: per unit cost falls as order size rises.

Fixed costs like pattern making, marker making, screen preparation, embroidery digitizing, sample development and setup time are absorbed by the order. Small orders spread these fixed costs across few units. Large orders spread them across many. The per unit effect is strongest below 1000 pieces and flattens as orders pass 3000 pieces per SKU.

Beyond the setup fixed cost, labor efficiency also improves with order size. A sewing line running the same style for a full day is more efficient than one changing setup every few hours. Line balancing, operator familiarity and sewing rhythm all favor larger runs.

Design implication: consolidating volume onto fewer SKUs is usually better economics than spreading volume across many SKUs. Twenty styles at 300 pieces each costs more per unit than five styles at 1200 pieces each.

3. Print Method

Impact direction: depends on placement size, color count and quantity.

Print methods have different cost curves. Screen printing has a fixed setup per screen (one per color) and low incremental cost per unit. It becomes economical above a certain volume. Digital printing (DTG) has essentially no setup but higher per unit cost, so it is efficient at low volumes and expensive at high volumes. Sublimation requires a specific fabric type (polyester or poly blend) and is priced by print area. Transfers sit between digital and screen. Discharge printing is more complex and adds cost per color.

Print size matters. A full front chest print costs more than a small left chest logo, regardless of method. Multi color prints multiply screen count and ink consumption.

Design implication: match the print method to the volume and to the design. A one color left chest logo does not need digital printing. A ten color photo realistic full front does not economically screen print at 300 pieces.

4. Embroidery Placement and Stitch Count

Impact direction: upward with stitch count and complexity.

Embroidery is priced by stitch count, not by area. A dense 8000 stitch logo costs meaningfully more than a linear 2000 stitch outline. Thread type matters (rayon standard, polyester heavier, metallic higher). Specialty techniques add cost: 3D puff embroidery requires foam under the stitches, chenille uses a different machine, applique adds cutting and placement operations.

Placement location affects cost too. Chest embroidery is standard. Sleeve, back neck and hood embroidery add positioning time. Multiple placements on the same garment multiply cost.

Design implication: keep decorative embroidery to the size actually needed. A brand logo does not need to be dense fill if a satin outline reads at the same distance.

5. Label Complexity

Impact direction: upward with label count and material complexity.

The main woven brand label at the neck is standard. Additional labels add cost each: separate size label, care label, country of origin label, sustainability certification label, retailer specific labels. Each label is attached in a separate sewing operation. Some brands specify five or six labels per garment, each adding attachment time.

Label material also matters. Damask woven labels cost more than printed satin. Recycled polyester labels cost more than standard polyester. Custom edge finishes and custom weaving patterns add cost.

Design implication: consolidate label functions where possible. A single label containing size, care, composition and country meets most regulations and reduces attachment cost.

6. Packaging Requirements

Impact direction: upward with unit level customization.

Standard warehouse packing (folded, bundled in a poly bag, packed in export cartons) is base cost. Retail ready packing adds unit level requirements: individual poly bag per unit, hangtag insertion, size sticker application, specific fold and tissue. DTC packaging often adds a branded polybag, a thank you card and specific label formats.

Amazon FBA has its own set of requirements including specific barcode formats and prep. Wholesale for chain stores adds retailer specific carton labeling and often EDI compliance.

Design implication: packaging is a real cost input, not a free extra. Complex unit packaging can add meaningful time per garment.

7. Wash Treatments

Impact direction: upward with process intensity.

A wash treatment is a separate processing stage after sewing. Enzyme wash softens the hand and removes surface fibers. Silicone wash adds a soft feel. Stone wash creates a used denim look. Garment dye colors the finished garment rather than the fabric roll, which allows late stage color decisions but adds processing risk. Specialty finishes (moisture wicking, water repellent, antimicrobial) add chemical treatments and testing.

Wash treatments also affect shrinkage behavior, so patterns need to be adjusted. This is why wash treatments should be decided before pattern making, not added later.

Design implication: pick the wash for the aesthetic effect, not because it sounds premium. Every wash step adds processing time and processing risk.

8. Total Order Size Across the Season

Impact direction: larger seasonal commitments earn better terms.

A single order of 500 pieces and a seasonal commitment of 5000 pieces across five orders are different economics for the factory. The seasonal commitment allows better fabric booking (larger mill runs), better line scheduling (dedicated capacity), and better trim ordering (bulk trim contracts). The factory can allocate cost differently against a committed pipeline.

Design implication: even if the brand cannot place a large single order, communicating a seasonal forecast to the factory can shift the conversation. A brand that plans well is a better client than a brand that shows up with surprise orders.

9. Seasonal Timing

Impact direction: upward in peak windows, downward in slack windows.

Textile production has predictable peaks. Weeks before Ramadan and Kurban Bayram in Turkey. The pre Christmas retail push. The window before Chinese New Year for anything routed through Asia. During these peaks, capacity tightens, fabric availability narrows, and both lead times and pricing sit at the top of their range.

Slack windows exist too. January through mid February in Turkey, August in parts of Europe, and mid Q2 globally are typically calmer. Orders placed in slack windows get more line attention and can secure better delivery.

Design implication: plan the calendar year with peak windows in mind. Whenever possible, ship the deposit and lock the line during slack windows.

10. Certification Requirements

Impact direction: upward with certified material use.

Certifications like OCS (organic), RCS (recycled), GOTS (organic full chain), Better Cotton and OEKO-TEX have different mechanics. Material certifications (OCS, RCS, GOTS) carry a fiber premium at the mill. Process certifications (BSCI, SEDEX) are absorbed by the factory as an operational overhead, not added to unit cost. OEKO-TEX Standard 100 chemical certification depends on whether it is at fabric level (mill absorbs) or finished garment level (small testing fee per lot).

Custom compliance requirements from specific retailers can add cost through additional testing, documentation and audit preparation.

Design implication: pick the certifications that match the brand's positioning and market. Do not stack every possible certification for the sake of the badge. Each material certification carries a real fiber premium.

Cost is not a single lever. It is ten levers moving together. A brand that adjusts the top three or four with intention usually beats a brand that negotiates on the total number after the fact.
