The failures rarely come from bad design or bad ideas. They come from repeatable, avoidable mistakes. Here are the seven we see most often.
Mistake 1: Over-Ordering the First Drop
Founders convinced their design will "sell out" often order 500-1000 pieces per style for their first collection. Almost always, they end up with 40-70% inventory sitting after 6 months. That's dead capital. That's inventory taking up your kitchen floor.
Fix: Order the minimum viable quantity for your first drop (150 pieces per style is our recommendation). Prove product-market fit. Then scale drop two with the actual data you now have.
Mistake 2: Skipping the Sample
To save 2-3 weeks of time or a few hundred dollars in sample fees, founders sometimes approve bulk production based on renders, mockups, or verbal descriptions. Then they receive 300 hoodies that don't fit right, have the wrong fabric weight, or have print placement off by 5cm.
Fix: Never approve bulk without a physical sample in your hands. Never. Request revisions in writing. Only approve when you'd wear the sample yourself with pride.
Mistake 3: Confusing "Cheaper" with "Better"
Emerging founders often shop manufacturers by price. They pick the lowest quote and are surprised when quality issues follow. The cheapest manufacturer is rarely the cheapest total cost | sample delays, quality failures, and revision cycles add up.
Fix: Compare manufacturers on total value: certifications, communication speed, sample turnaround, quality references, willingness to work with your MOQ. Price is one factor, not the only one.
Mistake 4: Vague Tech Packs (or No Tech Pack)
A tech pack with "hoodie, black, oversized" is not a tech pack. Every measurement, fabric spec, thread color, label placement, print position, and construction detail should be documented. Without this, your manufacturer guesses.
Fix: Invest in professional tech pack development. Hire a freelancer, use your manufacturer's service, or learn tools like Techpacker. The 3-4 hours spent on a good tech pack saves weeks of revision cycles.
Mistake 5: No Cash Runway for Drop Two
Founders spend everything on the first drop. First drop launches. Even if it goes well, cash is now tied up in either unsold inventory or working capital between sale and payment settlement. There's no money to start production on drop two, so momentum dies.
Fix: Budget for at least two collections' worth of production before launching drop one. If you can only afford drop one, your brand dies at drop two unless drop one massively over-performs (rare).
Mistake 6: Choosing Manufacturers Based on Instagram Aesthetics
A manufacturer with beautiful Instagram photos doesn't mean they make beautiful products or communicate well. Photos are marketing. Look for structural signals | audit certificates, client references, response times, actual samples in hand.
Fix: Do your due diligence beyond aesthetics. Ask for BSCI/OEKO-TEX certificates and verify them. Ask for 3 client references and call/email them. Request a video tour of the factory before committing to serious volume.
Mistake 7: Building the Product Before Building the Audience
The most expensive way to launch a brand is to make product first and then figure out who buys it. Founders who spend 6 months on manufacturing before making a single Instagram post launch to empty rooms. Then they discount to move inventory, damaging brand perception.
Fix: Build audience and product in parallel. Ideally, have a warm list of 200-500 people who care about your brand before drop one arrives. Content marketing, community building, and early access campaigns are as important as fabric selection.
Bonus Mistake 8: Ignoring Compliance for the EU/UK Market
If you plan to sell to EU or UK customers, your manufacturer needs to provide compliance documentation (BSCI, OEKO-TEX, care labels meeting textile labeling regulations). Most retailers won't stock non-compliant brands and customers increasingly ask.
Fix: Choose manufacturers with current, verifiable BSCI + OEKO-TEX certifications from day one. Retrofit compliance is expensive; starting compliant is free.
